Structural Failure Mode Monitoring Protocol

Four equation-driven structural failure trajectories BCI's core variables are built to detect — the operating layer beneath the narrative patterns published in the Pattern Library.

Revision Note

This version makes four substantive changes to that working draft. Section 02 no longer uses forecast framing for named assets — BSIP v4.0 §6 prohibits describing Category C (Structural Forward Scenario) readings as predictions, and the original "Forecast statement" mechanism conflicted with that directly. It is replaced with a retrospective verification discipline. Monitoring thresholds that carried unbacked numeric precision have been replaced with the same historical-association language BSIP v4.0 §0 now uses.

One failure mode — previously named Systemic Parasitism — is renamed Systemic Extraction Cascade, both to avoid language that reads as a judgment on management's conduct and because its mechanism overlaps substantially with the already-published PE Extraction Spiral pattern; that overlap is now made explicit. Each failure mode below is cross-referenced to its corresponding Pattern Library entry, where one exists.

This Protocol establishes a falsifiable, condition-based framework for detecting structural signals associated with systemic asset degradation, enabling early-stage risk recognition ahead of the financial data that eventually confirms it.

Relationship to the Pattern Library

This Protocol and the Pattern Library describe the same underlying structural mechanisms at two different levels. The Pattern Library (PL-XXX) tells the mechanism through a specific, dated, sourced case — it is BCI Lab's narrative and case-study layer. This Protocol defines the same mechanisms as equation-driven trigger conditions on the four core variables — it is the underlying monitoring layer an analyst uses to test whether a specific asset meets the structural conditions a Pattern Library entry describes narratively. Where a direct correspondence exists, it is noted case by case below.

01Four Equation-Driven Failure Modes

Based on the master formula, BCI = (MT × TSn) ÷ (PL × ES−1), the following four structural failure trajectories are defined as observable and, in principle, falsifiable.

1. Meaning Evaporation

MT-Driven · Relates to Structural Leakage, Legibility Trap

Trigger condition. A sustained decline in MT across multiple consecutive reporting periods, without a compensatory improvement in PL conversion.

Monitoring indicators. A widening divergence between premium pricing power and market share — unit volume holding or increasing while unit margin declines.

Structural interpretation. The asset is transitioning from symbolic value toward commodity-level competition.

Related Pattern Library entries. Meaning Evaporation is the general MT-decline signal. Where the decline is attributable to governance drift or strategic incoherence, the named pattern is Structural Leakage. Where it is driven by Perceptual Legibility crossing a distribution-density threshold, see Failure Mode 3 and the Legibility Trap (PL-001).

Historical association (non-binding). Historically, assets exhibiting this pattern have, in some documented cases, seen a temporary suspension of promotion-driven volume growth and selective distribution contraction associated with a subsequent recovery in Meaning Tension (see the Burberry case in the M&A Backtest Registry).

2. Temporal Dissipation

TS-Driven · No Direct Pattern Library Equivalent

Trigger condition. A negative deviation in TSn relative to the asset's category baseline or the general rate of inflation.

Monitoring indicators. A rising dependency ratio of brand-mention volume on paid or promotional exposure relative to organic engagement — the unfavorable-direction counterpart of the organic/direct-navigation traffic share indicator identified in BSIP v4.0 §9.1.

Structural interpretation. The asset lacks temporal resilience and is structurally dependent on rented, rather than owned, attention.

Related Pattern Library entries. No published entry currently corresponds directly to this failure mode; it is a distinct angle, and a candidate for a future Pattern Library issue once a qualifying case is identified.

Historical association (non-binding). Historically, a documented reallocation of spend from traffic acquisition toward structural capability formation has, in some cases on record, preceded an improvement in this indicator.

3. Cognitive Friction Heat Death

PL-Driven · Relates to The Legibility Trap (PL-001)

Trigger condition. A sustained, accelerating increase in PL accompanied by rising internal system complexity.

Monitoring indicators. Customer acquisition cost growth persistently exceeding customer lifetime value growth — the same signal referenced, in its favorable direction, by the Time Structure n-regime classification in BSIP v4.0 §3.3, where LTV growth exceeding CAC growth marks the compounding (nourishing) regime.

Structural interpretation. Internal friction accumulation is dissipating system energy faster than the system can regenerate it.

Historical association (non-binding). Historically, structural simplification — including a reduction of non-core distribution interfaces — has, in some documented cases, been associated with recovery.

4. Systemic Extraction Cascade

ES-Driven · Relates to PE Extraction Spiral (PL-003)

Trigger condition. A sustained elevation in ES−1 indicating net extractive, rather than net nourishing, system dynamics.

Monitoring indicators. A negative correlation between core-talent retention and community or user engagement; sustained reliance on a single core individual for continued output; rising modularization cost for new nodes added to the system.

Structural interpretation. Short-term extraction is destabilizing the system's long-term foundations.

Historical association (non-binding). Historically, restorative reinvestment into the system's operating ecology has, in some documented cases, preceded a stabilization of this indicator ahead of irreversible degradation.

02The Falsifiability Contract

Each report produced under this Protocol embeds a verification discipline, distinct from a forecast.

Retrospective verification statement. A structural reading places a specific asset within one of the four trigger conditions above at a stated observation date. BCI Lab's internal M&A Backtest Registry and Signal Log subsequently track whether the historically-associated confirmation pattern described in BSIP v4.0 §0 was, in fact, observed for that asset within the historical association windows documented in the registry. This is a test of the framework's own descriptive accuracy after the fact — consistent with BSIP v4.0 §7.1's clarification that confirming whether a reading actually preceded a later outcome is a test of accuracy, not a return forecast.

Falsification boundary. Where an asset placed within a trigger condition subsequently shows structural recovery in the absence of any of the governance or market changes the mechanism would associate with that recovery, this is treated as evidence of sampling or mapping bias in that trigger condition, and prompts the methodological review described in Section 03. This mechanism exists for methodological validation; it does not constitute an outcome guarantee or a forward-looking commitment for any specific asset.

03Review & Revision

Where the falsification boundary above is triggered, or where material sample bias, mapping distortion, or a methodological defect is otherwise identified, BCI Lab will, where reasonably practicable, revise the relevant trigger condition or monitoring indicator and document the revision, consistent with the review process in BCI-MOD-2026-005 §05.

04Defensive Execution References

Failure mode monitoring under this Protocol is not predictive authority; it is a conditional signal framework intended to inform optional defensive consideration. The historical associations noted for each failure mode above are illustrative, not prescriptive.

Consistent with BSIP v4.0 §0, no statement in this Protocol constitutes, or may be used as, advice or instruction regarding any specific capital allocation, operational, or governance decision for any specific asset. All capital, operational, and governance decisions remain under the sole authority and responsibility of the relevant asset owner or decision body.

Known Limitations

The trigger conditions in Section 01 are stated in relational, non-numeric terms because BSIP v4.0 §9.2 confirms that composite calibration — the basis on which a numeric threshold could eventually be set with confidence — is not yet complete. Where this Protocol's monitoring indicators overlap with a Pattern Library entry, the correspondence is asserted at the level of mechanism, not yet independently validated at the level of statistical fit. The weight any calibrated system eventually assigns to a specific trigger condition is governed by BCI-MOD-2026-007, not by this Protocol.

Relationship to BSIP v4.0

This Protocol is a companion document to the BCI Structural Integrity Protocol (BSIP v4.0), which governs the four core structural variables, the master formula, and the Data Reliability Grade framework. Where this Protocol references a defined term, a proxy, a DRG grade, or a boundary value, BSIP v4.0 is the authoritative source; this Protocol does not restate or independently redefine any of them. Where a future revision of BSIP creates a conflict with this Protocol, BSIP governs, consistent with BSIP v4.0 §10 and the Methodology Version Register.
